Find the Gap: AI Adoption & Organisational Change
See where change gets stuck, before investing in another solution.
- AI tools deployed.
- Training completed.
- Innovation programmes launched.
But are people actually changing how they work?
New tools may be in place while everyday routines stay the same. Teams read priorities differently, knowledge stays within silos, and successful pilots never make it into everyday operations.
We uncover the hidden barriers, explain why change breaks down, and show leaders where to act first.

1. Change & Adoption Diagnostic
An 8-week research study inside your organisation.
Grounded in classical sociology and qualitative research methods, we interview employees and managers across departments to understand how they interpret change, respond to leadership signals and learn from colleagues.
Our research-based framework examines four conditions:
- Legitimacy. Leaders encourage change, but do people actually have the time, permission and support to work differently?
- Predictability. Do people know what’s expected, who owns the next step and whether their efforts will lead anywhere?
- Connectivity. Can teams find the right people and learn across departments, or are they solving the same problems in isolation?
- Innovation memory. Are lessons from previous projects and pilots shared and reused, or does every team start from scratch?
Rather than relying on direct attitude questions, we analyse people’s experiences and narratives to uncover patterns that conventional metrics often miss. The result shows which barriers matter most and where leaders should act first.
What you get: a Change Map. An evidence-based map of where adoption breaks down and which barriers are responsible. Clear priorities for leaders, from unclear expectations and weak collaboration to missing ownership and stalled pilots.
2. Adoption Tracking: a 6-month research pilot
Measure how change becomes everyday practice.
Usage is not adoption. Tool statistics don’t show whether people actually work differently. We track how people’s understanding, behaviour and working relationships evolve, and whether new practices take hold.
Our 6-month research pilot combines:
- 3 waves of qualitative interviews, following changes in experiences, interpretations and everyday practices.
- 4 analytical dimensions: legitimacy, predictability, connectivity and innovation memory.
- Cross-department perspectives, showing how differently teams experience the same transformation.
- Operational evidence: relevant internal data, where available, to examine actual changes in working practices.
What you get: an Adoption Map. A longitudinal map of where change is gaining momentum, where barriers persist and what helps new behaviours become routine. Findings can be discussed confidentially with peers from other companies at a Sensemaking Club session.
Our research & expertise
Our approach combines classical sociology, qualitative research and practical business experience. It builds on two 2026 research reports, How Innovation Happens and From Discovery to Practice, based on 48 in-depth interviews with 28 corporate innovation leaders and 20 startup founders across the Nordics and Europe. The work is led by Natalia Illarionova.
What readers say
“I can confirm your observations. It’s currently difficult to innovate across divisions within the group. Each business unit innovates within its own area and tends to operate in siloed thinking.”
Innovation Manager · Rail & Mobility · Switzerland
“You address and pinpoint key blockers for innovation in a nice way. I see the same patterns in our company.”
R&D Manager · Industrial Manufacturing · Sweden
“I see all of the three happening depending on the maturity of the client. Convincing before execution, unclear ownerships but also in adopting new ways of working and leaving old ones behind.”
Senior Vice President, Development · IT Services · Finland
“Sounds like a very recognizable problem, the difficulty to find ownership in business units!”
Innovation Lead · Logistics Automation · Netherlands
“I love the topic. So much of the innovation community is ‘lonely islands’.”
Senior Ecosystem Innovation Advisor · IT Services · Norway
